andrew ba7945a1d6 Fix window chrome positioning on Sway
Improves focused-window geometry so chrome placement stays stable across workspaces and floating containers. WindowService now exposes focused workspace X/Y, resolves workspace by name, and publishes those offsets with focused geometry. The Sway backend now tracks the active floating frame through recursion and consistently derives frame/deco/content rects from that frame. QML chrome placement was updated to use workspace-relative coordinates and simpler direct margins (removing interpolation behaviors), with safer title-bar height handling for vertical centering.

Updates UI theme metrics for traffic-light controls and chrome inset to slightly larger values. In the desktop window chrome surface, positioning now uses the title bar center directly, rounds rendered margins, and introduces short easing animations for X/Y chrome offsets to reduce jitter during movement.

andrew 4d70014242 Align window chrome with Sway title bars
Adds focused title-bar geometry to the window service and updates the Sway backend to derive frame data more reliably (including parent node fallback and content rect tracking for wrapped/floating views). Window chrome positioning now centers against the actual title bar instead of deco offsets, improving alignment. Also refreshes visual sizing/padding for traffic-light controls and Sway titlebar spacing to match the new chrome metrics.

andrew 4321209e92 Add floating traffic-light window chrome
Introduces a dedicated layer-shell `WindowChromeSurface` that renders macOS-style traffic-light controls over the focused Sway window titlebar, replacing the old top-bar window controls. Adds theme tokens and a reusable `TrafficLightButton` component, updates shell QML/CMake wiring, and adjusts Sway titlebar padding/title format so window titles do not overlap the overlay. Window tracking was extended with focused-window geometry/deco/fullscreen properties plus backend refresh support so the chrome follows window movement and state changes in near real time.

andrew 08e67845a5 Add focused window controls to top bar
Introduces a new `WindowControls` component in the desktop top bar with minimize, maximize/restore, and close actions for the focused window. `WindowService` now exposes focused-window presence/maximized state plus focused-window convenience actions to support this UI.

Also extends Nebula UI with a reusable `NebulaToolTip`, keyboard/pressed-state support in `NebulaIconButton`, new window-control glyphs in `NebulaIcon`, and theme tokens for pressed/danger hover states, with CMake and README updates to register/document the new components.

andrew 2f59d3c115 Add Nebula.Windows with Sway IPC backend
Introduces a new `core/windows` module (`Nebula.Windows`) with `WindowService`, window/workspace models, and a Sway IPC backend for live window tracking and control (focus, close, move/resize, snap, maximize/restore, minimize, workspace switch). The desktop shell now links this module, uses compositor focus for top-bar active app text, and adds an Open Windows section in the launcher with focus/close actions.

Also updates application metadata handling to parse `StartupWMClass` and map window `app_id`/class to friendly names and icons, and revises Sway config/docs for the new floating-first Desktop 0.2 behavior with temporary compositor-provided decorations.

andrew 8c07c10050 Stop pinning Sway output mode in dev config
Removes the hardcoded `output * mode 1920x1080` from the development Sway config and updates related docs to match. Dev sessions now rely on each output’s preferred mode at scale `1`, which better follows current display size (including VMware autofit behavior), while still documenting how to set a mode manually when needed.

andrew ab869119cc Fix Qt compatibility and VM script docs
Updates desktop shell and application code for cross-Qt compatibility: uses begin/endFilterChange for Qt 6.10+, gates LayerShell usage to Qt < 6.5, and adds include handling for generated QML type registration files so nebula-shell builds reliably. Also fixes qInfo size formatting casts and updates README commands to invoke run-sway-vm.sh via `sh` for more portable execution.

andrew b0c95b9e78 Add desktop app service and VM dev session tooling
Introduces a new `core/applications` QML/C++ module (`Nebula.Applications`) to discover `.desktop` entries, expose filterable application models, and launch installed apps safely from the shell. The desktop launcher now uses real installed apps with themed icon loading and fallback glyphs, adds output-aware surface sizing via `OutputTracker`, and wires in image/icon providers. It also adds VMware-focused Sway/shell wrapper scripts, updates Sway config/session env defaults, and refreshes README docs to document the new development flow and Desktop 0.1 behavior.

andrew befed8ff96 Add Qt/QML desktop shell and Nebula.UI
Introduce a new production desktop shell at `shells/desktop/shell` built with C++20, Qt Quick/QML, and LayerShellQt, including top bar, launcher, desktop surfaces, shell state, and mock app data. Add the shared `packages/nebula-ui` QML module (theme, controls, focus, icons) and wire it into the shell build.

Retire the old GTK/WebKit native host by removing `shells/desktop/native`, move the React shell UI to `shells/desktop/prototype-react` as an archived design reference, and update root/compositor/session documentation to reflect the new Linux-only production architecture and temporary Sway role.

andrew 2dadead399 Add native Wayland shell host scaffolding
Introduce a Linux-only C++20 `nebula-shell` host built with CMake, GTK4, gtk4-layer-shell, and WebKitGTK 6.0. Add a shared `Surface` abstraction and concrete Desktop/TopBar/Launcher surfaces with layer placement, sizing, transparency, and per-surface `?surface=` URL loading.

Add `ShellApplication` startup flow that validates `NEBULA_SHELL_DEV_URL`, checks layer-shell support, creates/presents desktop and top bar, and keeps launcher created but hidden for future bridge-driven toggling. Update the native README to document architecture, development setup, dependencies, and current milestone scope.

Initialize the NebulaOS monorepo layout with top-level documentation, ignore rules, placeholder service/package directories, compositor docs plus a baseline Sway config, and session startup/desktop entry files. Add the first desktop shell prototype under `shells/desktop/ui` using React + Vite, including themed surface components (desktop, top bar, launcher, preview), mock Nebula APIs and shell bridge state wiring, reusable UI controls/icons, and supporting styles/config needed for local development.
